CI/MI Roles and Process
Competitive Intelligence (CI) is defined as an analytical process that transforms disaggregated company, industry, and market data into actionable strategic knowledge about the position, performance, capabilities, and intentions of organisations.
The CI process moves from data collection to analysis to delivery, though not in a strictly linear fashion. At the input stage, information is gathered from the competitive environment — through sales personnel, procurement teams, and dedicated CI professionals acting as sensors in the field. Once information enters the organisation, a structured sense-making process takes over: contextual knowledge, pattern recognition, and the identification of white spots — gaps in available intelligence.
The intelligence manager occupies the final stage of this process: a role with privileged access to the full information flow, whose mission is to supply decision-makers with analysed, interpreted intelligence — not raw data or unstructured source lists. - Lack of formal structures: CI processes are often ad hoc, without defined workflows, responsibilities, or reporting channels.

Discipline 1: Technology Intelligence
What it is
Competitive Technology Intelligence (CTI) involves systematically monitoring and analysing technologies — within a company's own operations and across the competitive landscape. This encompasses a company's products, manufacturing processes, and operational technologies, as well as competitors' current R&D efforts, patent filings, and future technology trajectories. The objective is to derive actionable insights: benchmarking, lessons learned, and recommendations for R&D and product management.
Why it is challenging
Technologies are typically kept confidential until they are market-ready or patent-protected. Patent filings require disclosure, making patent databases a valuable — and legally accessible — source for CTI. Identifying the right sources is the central skill, and as with all CI disciplines, only ethical and legal methods are used.
A useful illustration is the mousetrap patented in 1894 — still the industry standard for animal traps despite over a century of subsequent innovation. This demonstrates that new technologies do not automatically displace established ones. Technology strategy must account for incumbents as well as emerging challengers. Strategic options include direct competition, licensing, or partnership.

Inputs: Patents, technical reports, academic papers, blogs, and specialised databases.

One flagship CTI tool is the Technology Radar Screen, exemplified by Deutsche Telekom AG's radar, which maps emerging technologies against business units along an adoption curve. Each point on the radar may represent a competitor product, a company, a technology, or a patent. The radar supports decision-makers in assessing risks versus opportunities and in tracking how competitive technology positions shift over time.
Gartner Hype Cycle
The Gartner Hype Cycle maps technologies along a visibility curve, illustrating that most technologies follow predictable maturity patterns — from the Peak of Inflated Expectations through the Trough of Disillusionment to the Plateau of Productivity. A Telco hype cycle from 2003 illustrates how technologies such as Wi-Fi hotspots, once speculative, became ubiquitous — while others failed to achieve the expected market impact. Comparing technologies and their predicted timelines reveals the complexity of forecasting and the value of structured technology intelligence.
Technology War Games & Scenarios
Technology War Games are structured simulations in which participants model competitive action-reaction dynamics: what does a company do, how do competitors respond, and what is the resulting market impact? Technology Scenarios extend this approach by mapping multiple possible future outcomes, enabling organisations to prepare strategic responses to different technological trajectories. These tools help CI professionals reduce complexity and deliver clear strategic guidance to management.
Discipline 2: Counter Intelligence
What it is
Counterintelligence encompasses the activities an organisation undertakes to detect and counteract unauthorised information-gathering — including corporate and industrial espionage, cyber espionage, and other hostile collection efforts by competitors, nation-state actors, criminal groups, or insiders.
Types of attack
- Espionage: Corporate and industrial espionage by competitors or third parties seeking to steal trade secrets and proprietary technologies.
- Cyber espionage: State-sponsored attacks using malware, phishing, or ransomware to access confidential data.
- "Kites": Seemingly innocent intermediaries — students, headhunters, investors, security firms, journalists, researchers, or job applicants — exploited to gather information on behalf of hostile actors.
Actors and motivations
- Competitors: Seeking technologies, market strategies, and customer data.
- Nation-state actors: Governments sponsoring espionage to gain strategic or economic advantages.
- Criminal syndicates: Financially motivated attacks, including ransomware.
- Hacktivists: Ideologically motivated actors targeting companies for political or social reasons.
- Insiders: Employees or contractors leaking information, sometimes unintentionally.
Real-world cases illustrate the breadth of the threat:
- Stuxnet — the first documented large-scale cyberattack, targeting Iran's nuclear programme, demonstrated the extent to which state-sponsored cyber operations had already been underway for years.
- Uber vs. Waymo — a high-profile case of alleged corporate espionage in the autonomous vehicle sector.
- Cisco and a competitor in India — Cisco reportedly ceased hiring former employees of a rival firm following documented cases of personnel acting simultaneously for two companies and transferring confidential information.
- LinkedIn-based recruitment operations — Germany's domestic intelligence service, the Bundesamt für Verfassungsschutz, publicly reported an operation in which thousands of German professionals were approached via fake LinkedIn profiles to be recruited as sources.
- The Porsche/VW case — during hostile takeover negotiations, a baby monitor was reportedly discovered in the hotel room of Porsche CEO Wendelin Wiedeking in Wolfsburg. Whether intentional or not, the case illustrates how low-tech surveillance methods can be deployed in high-stakes corporate situations.
The threat landscape has expanded significantly: companies that would not previously have considered themselves espionage targets may now be at risk, as nation-state actors increasingly engage in economic and industrial intelligence operations alongside military activities.
The CI professional's contribution
CI professionals are well-positioned to contribute to counterintelligence, because they understand how information is gathered through ethical and legal channels — and can therefore recognise how the same signals, when accumulated and analysed by a hostile actor, may reveal sensitive strategic information. Specific contributions include:
- Raising organisational awareness about behavioural security — at trade shows, conferences, in interviews, and on social media
- Providing anti-social engineering training, particularly before high-profile events
- Collaborating with security teams to identify vulnerabilities and recommend protective strategies
- Monitoring for anomalous patterns that may signal hostile information-gathering
The wartime principle "Loose lips might sink ships" remains a relevant metaphor: prevention is paramount, because once proprietary information has been compromised, the damage is difficult or impossible to reverse.
Discipline 3: Information Warfare
What it is
Information Warfare describes the deliberate use of information — including disinformation, misinformation, and psychological operations (PsyOps) — to influence perceptions, damage reputations, or disrupt competitive positioning. In a business context, this manifests as fake news, smear campaigns, and coordinated attacks on a company's brand, products, or market standing.
- Disinformation: Deliberately false information intended to mislead or confuse.
- Misinformation: Incorrect information shared without malicious intent, but causing confusion nonetheless.
- PsyOps: The use of information to influence behaviour or decision-making.
Why it is a growing concern
With the rise of AI-generated content, information warfare has become scalable: content can be produced and distributed at very high volume across multiple platforms simultaneously. The effect is cumulative — even if individual messages are inaccurate, a high volume creates the impression that there must be some basis in truth. This is sufficient to cause lasting reputational damage.
Motivations range from competitive advantage to political agendas, ideological campaigns such as environmental lobbying, and long-term strategies to undermine an entire industry in a foreign market. Companies under sustained reputational attack — Nestlé being one frequently cited example — may find their competitive positioning eroded over time.

Social media platforms (X, LinkedIn, Facebook, Reddit), news outlets, blogs, competitor communications, industry forums, trade publications, and third-party research reports all serve as monitoring inputs.
The CI professional's role
CI's contribution to information warfare is monitoring, analysis, and early warning — complementing, but distinct from, the public-facing roles of Marketing and PR:
- Monitoring market narratives: Tracking and interpreting competitor and media activity for signs of manipulation.
- Early warning systems: Detecting the early indicators of coordinated disinformation campaigns.
- Pattern recognition: Moving beyond volume monitoring to identify players, tactics, and likely sources — with the goal of determining who is behind an attack.
- Strategic analysis: Guiding organisational responses to misinformation, ensuring resilience and coordinated cross-functional action.
AI-powered tools are making it increasingly affordable to monitor foreign-language content, significantly expanding the geographic scope of CI in this domain.

Core activities — Structured Analytic Techniques (SATs)
SATs are a portfolio of methodologies for systematic reasoning under uncertainty:

- Scenario Planning: Mapping multiple possible futures over a 10–15 year horizon to prepare for different competitive landscapes.

Building In-House CI Centers
Designing and operating an in-house CI Center (CIC) is the organisational dimension of competitive intelligence. It is not straightforward: capabilities evolve over time, and building a robust function requires deliberate planning and sustained commitment.
Why CI Centers matter
A well-designed CI unit serves as a centralised knowledge hub for monitoring competitors, market trends, and strategic opportunities, while facilitating cross-functional collaboration with R&D, Marketing, and Strategy teams.
Designing an effective CI unit
Core design decisions include: defining key objectives (competitor monitoring, market trend analysis, technology scouting), selecting and training the right analysts, deploying appropriate technologies, and establishing communication channels that reliably reach decision-makers.
An effective CI unit depends on a community of contributors — peers who act as sensors, gatekeepers, and topical experts, feeding information into the CI process. Only with this network in place can the function aggregate inputs, produce meaningful analysis, and deliver actionable intelligence.
The spectrum of organisational models runs from War Rooms (centralised intelligence hubs) to Communities of Practice (CoPs) to configurations that resemble internal intelligence services. Whatever the model, it must be aligned with business objectives.
Learning and best practices
Learning in this field is practice-driven. While conceptual literature exists, the most effective development path runs through peer exchange: attending conferences, engaging with practitioners, joining CI communities, and actively participating in the give-and-take of shared professional experience.

The ICI Annual Conference, held in Frankfurt, is a key gathering for CI practitioners in the European market.
